Turn strategy into outcomes

I'm Arvind Ramachandran. For 30 years I've helped enterprises make the hardest shift of all — from project-based delivery to product-centric, AI-enabled ways of working. freeminds is where that work lives.

The work that's hardest to do alone

Most organizations know where they want to go. What they struggle with is the messy middle — changing how the organization actually works so the strategy survives contact with reality. That's the work I do: operating models, value streams, product thinking, and now AI — woven together so change holds.

What I do

Four ways I help leaders
make change that lasts.

Each engagement is shaped to your context — but it tends to draw on one of these. Often, all of them at once.

Digital & Enterprise Transformation

Convert legacy, project-based organizations into product-centric, digitally-enabled enterprises — operating-model redesign, business-process re-engineering, and transformation roadmaps that reach from board to backlog.

Agile & SAFe Transformation

As a SAFe Practice Consultant (SPC 6), I lead Lean-Agile transformations end to end — value-stream identification, ART launches, PI Planning, and Lean Portfolio Management — and I train and certify your practitioners.

Product & Strategy Leadership

I've founded a product and owned the roadmap and the revenue. I bring that founder's instinct to your teams — prioritization by value, product-management discipline, and the move from custom service delivery to a scalable platform.

Leadership & Executive Coaching

Lean-Agile leadership, Kotter-based change management, and the human side of transformation — coaching executives, building Communities of Practice and Agile Dojos, and embedding design thinking and customer centricity.

AI-Enabled Ways of Working

I don't talk about AI from slideware — I build it. My capstone for IIT Madras' Agentic AI programme was a working IT Operations Copilot on an LLM, using tool use, retrieval-augmented generation and conversational memory. I bring that first-hand fluency to help you adopt agentic AI responsibly — with the orchestration and guardrails that decide what an agent should, and shouldn't, be trusted to do.

Three decades of enterprise engagements

Organizations I've delivered for & advised

Client and engagement logos: Hindustan Unilever, ABB, PayPal, Thomson, Schneider Electric, Dabur, Ericsson, bioMérieux, Standard Chartered, Eicher, Shell, Univar, Yara, Broadridge and more

Organizations engaged across my career — both during my years at IBM and through independent consulting assignments delivered via specialist contracting and consulting partners (most recently Broadridge, via Cprime). Logos denote organizations served through employers, consulting partners and clients.

How I work

A way of working that
makes change stick.

Transformations fail in the gap between the slide and the floor. My method is built to close it — grounded in Kotter's change model and years of living with the results.

01

See clearly

Assess the current state honestly — value streams, operating model, culture and constraints — and map where the strategy is actually leaking.

02

Frame the shift

Define the target operating model and a roadmap leaders believe in, anchored to outcomes and value — not activity or capability silos.

03

Build the muscle

Launch ARTs, run PI Planning, stand up Dojos and Communities of Practice, and coach leaders and teams until new ways of working become the norm.

04

Prove the value

Wire in OKRs and outcome metrics so progress is felt in revenue, margin and customer experience — and the change sustains without me.

Agile + Agentic AI across the PDLC

Integrating Agentic AI into building
world-class products & platforms.

Planning, tracking and documentation can quietly consume 30–40% of a team's sprint capacity. I've uncovered practical, working ways to weave Agentic AI across the entire product development lifecycle (PDLC) — not slideware, but real practices that give much of that time back and lift quality across the three things that matter most.

01

Build the right thing

Maximize value delivery. Agentic tools help your teams prioritize across multiple prioritization frameworks at once — so every sprint invests in the work that actually moves outcomes, not just the loudest request.

Value & prioritization
02

Build it right

Embed Agentic AI into your agile events — backlog refinement, sprint planning, daily stand-ups and retrospectives — to sharpen execution: higher-quality requirements, tighter plans, and risks & dependencies surfaced early.

~60 hrs/ week
reclaimed by a single 10-person Scrum team from AI-enhanced events alone — before you even count AI-assisted test automation and code generation.
03

Enhance quality

Put Agentic AI to work against your Definition of Ready and Definition of Done — lifting the quality and consistency of every deliverable, sprint after sprint, without adding overhead.

Backlog Refinement

  • Teams start immediately — stories arrive ready, no back-and-forth
  • Estimates everyone trusts, grounded in real history
  • Shared clarity on "done" before a line of code is written
  • No effort wasted on duplicate work or hidden tech debt

Sprint Planning

  • Commitments the team can actually hit — fewer broken sprints
  • A clear path to delivery, agreed before the sprint starts
  • Risky work spotted before it's committed, not after it slips
  • Confident trade-off calls, pressure-tested before you lock the plan

Execution & Stand-ups

  • Every stakeholder stays abreast in real time — no status-chasing
  • Blockers cleared in hours, not discovered days later
  • Go / no-go calls made on real signals, with confidence
  • Teams feel supported, not surveilled — trust stays intact

Documentation & Knowledge

  • Documentation that's always current — never a pre-release scramble
  • Change impact understood before you ship, not after an incident
  • New joiners productive in days; delivery never stalls on tribal knowledge

Retrospective

  • Honest visibility into what actually drove the sprint
  • Root causes fixed once — recurring problems stop recurring
  • A team that measurably improves every single sprint

The person behind the practice

Strategy, delivery, product & AI — in one pair of hands.

My path has had three acts. At IBM, I led programs and delivery for global FMCG and manufacturing clients, owning technology portfolios up to €30M and the P&L that came with them. Independently, I became a transformation leader and SAFe Practice Consultant (SPC 6) — coaching executives and teams through Lean-Agile change and the move to product operating models.

As a founder, I built a healthcare platform (Aredvi) end to end — owning both the product and the commercials from concept through MVP. That act taught me the most: there's nowhere to hide when you own the roadmap and the revenue.

Lately I've gone hands-on with AI — completing the Agentic AI programme at IIT Madras (IITM Pravartak) and building an IT Operations Copilot on an LLM. What I bring is a combination that's still rare: strategy, delivery, product and applied AI together.
